Operationalizing Agetic AI Part 1: A Guide for Stakeholders

Agent AI is not a feature you unlock. It's a change in how work is defined, who does it, and how decisions are made.
Many businesses are learning this the hard way. They introduce pilots that stop there when it comes to actual processes, systems, and governance. The pattern repeats: unclear use cases, prototypes that can't survive on dirty data, controls that override autonomy, implementation dates that prevent compliance, data sets that are too weak to make independent decisions. Underneath it all, the same root problem—no one agreed on what success looks like.

In this post, we share guidance for leaders across the C-suite: CTOs, CISOs, CDOs, and Chief Data Science/AI officers, as well as business owners and compliance leaders. Our key observation: when agent AI works, it looks less like magical software and more like a well-run team—each agent with a clear mission, a director, a playbook, and a way to improve over time.
If you sit in an executive board meeting and ask, “Are we investing enough in AI?”, the answer is almost always yes. If you were to ask, “What is the best specialized workflow today thanks to AI agents, and how do we know?”, the room falls silent.
This is Part I of a two-part series. Here we establish the foundation: why the value gap is often a problem of practice, and what makes a job as an agent really. Part II will speak directly to individual C-suite individuals, in the language of their responsibilities.
A shared problem like a business
The value gap is about how you work
If you sit in an executive board meeting and ask, “Are we investing enough in AI?”, the answer is almost always yes. If you were to ask, “What is the best specialized workflow today thanks to AI agents, and how do we know?”, the room falls silent.
What lies between those two answers is not a missing base model or a missing vendor. It's a working model that doesn't exist. In organizations where agents create tangible value, three things tend to be true:
- The work is described in painstaking detail. People can explain, step by step, what is coming, what is happening, and what “done” means. They can also explain what happens if things go wrong.
- Independence is a must. Agents are given clear authority boundaries, clear escalation rules, and places where people can see and overturn decisions.
- Improvement is a practice, not a project. There is a general idea where teams look at how the agents behaved last week, where they helped them, where they caused conflict, and what they should change next.
Where those things are lacking, the same symptoms appear: amazing proof of concept that never leaves the lab, pilots who die quietly after a few months, and leaders who stop asking, “What can we do next?” and start asking, “Why are we spending so much money on this?”
What makes a worker an agent
Most organizations start with the question, “Where can we use an agent?” A better starting point is, “Where is the work already scheduled as work for the agent to do?” Actually, that means four things.
First, work has a clear beginning, end, and purpose. A request arrives. An invoice appears. A support ticket has been opened. An agent can see when they have enough information to start, what goal they are working on, and when a task is complete or needs to be assigned. This is more than just a trigger and a finish line. The agent needs to understand the purpose behind the task well enough to handle logical variations without being explicitly told what to do for each one. If your team can't explain what well done it looks like a given function, which includes exception handling and edge cases, the function is not ready for an agent.
Second, the work requires judgment on all instruments. The agent does not follow a fixed script. It defines what information it needs, decides what programs to query, interprets what it finds, and determines the appropriate action based on the context. The difference from traditional automation is that the method does not have a hard code: the agent adapts its method, handles variables, and knows when the situation falls outside its control. But agents work with tools, and those tools must exist before the agent can act. Your systems need well-defined, secure, and reliable interfaces that an agent can call to read data, write updates, trigger transactions, or send communications. If the process today is that people consult via email and spreadsheets, you have both process design and tool work to do before you have a viable agent use case.
Third, success is visible and measurable. Someone who doesn't work on the team can look at your output and say, “This is fine,” or “This needs to be fixed” without reading minds. That might mean checking that the ticket was resolved on time, that the form is complete and consistent, that the work balances, or that the customer got the answer they needed. But visibility goes beyond the results of site inspections. You need to see how the agent arrived at their answer: what data they used, what tools they called upon, what options they considered, and why they chose one over another. If you can't evaluate reasoning, you can't develop an agent, and you can't defend its decisions if something goes wrong.
Start with work where actions are deferred or where the output of an agent is a recommendation that a person acts on. As trust, controls, and inspections grow, you earn the right to move to a higher job when the agent closes the loop on its own.
Fourth, the function has a safe mode in case things go wrong. The best candidates for advance agents are jobs where mistakes are caught quickly, fixed cheaply, and don't cause irreparable damage. If an agent misclassifies a support ticket, it can be re-routed. If it writes the wrong answer, one can edit it before it is sent. But when an agent accepts a payment, executes a transaction, or sends a legally binding communication, the cost of wrongdoing is very different. Start with work where actions are deferred or where the output of an agent is a recommendation that a person acts on. As trust, controls, and inspections grow, you earn the right to move to a higher job when the agent closes the loop on its own.
If these four ingredients are present, you have something that could be the work of an agent. If they are not, the conversation reverts to vague labels like us assistant, the pilotor automatic that means different things to everyone in the room.

Ready to Close the Killing Gap?
The patterns described in Section I are not theoretical. They are seen in organizations of all sizes, in every industry. The good news: the gap between where you are and where you want to be is not a technology gap. It's an execution gap, and execution gaps are solvable.
Here are three things you can do this week:
- Name a job, not a desire. Choose one workflow in your organization that has a clear beginning, a clear end, and a measurable definition of “done.” That's your first agent candidate.
- Ask a difficult question in the room. At your next leadership meeting, don't ask, “Are we investing enough in AI?” Ask, “What special workflows are best today thanks to AI agents, and how do we know?” The following silence is your road map.
- Start a job description. Before any technical decision, write down what the agent will do, what tools it will need, what success looks like, and what happens if it fails. If you can't fill out that page, you're not ready to build, and that's important information.
